  • Development of the strategy and 10-year business plan, reducing the percentage of unremodeled stores from 40% to just 10% by implementing a store selection algorithm.
  • Reduced impact of declining sales during the refurbishment process for store openings, with planned sales growth increasing in 2018 and 2019 of +2.1 and +1.2, respectively, compared to -4% in 2017.
  • Reduction of the cost per m² of the refurbishment in 2019 by -5% compared to 2018 through package negotiations and the correct definition of scopes.
  • Development of the major maintenance program with a capital investment of $1000 million Mexican pesos per year for the replacement of critical equipment according to the operation, with a reduction in corrective maintenance expenditure of -25%.
  • Remodeling of +370 stores and 2 distribution centers, with +15.7% of stores in operation, achieving 100% compliance in time, cost and quality, increasing customer traffic.
  • Construction of more than 300 stores, a distribution center and a meat plant, achieving 100% compliance in time, cost and quality, contributing to the sales plan of the business and a 12.5% increase in the number of units.
  • Development and implementation of anti-corruption procedures (FCPA) focused on the areas of construction and remodeling, within a period of 6 months and mitigating risks.
  • Reduced the impact on the budget for change orders on new construction projects by -70% over a 3-year period, from 20% in 2014 to 6% in 2017.
  • Implementation of bidding strategies and negotiations with developers and contractors, with an efficiency of -8% in the cost x m² of investment in new stores.
